AI SEO is a bad name for a real problem. Google still sends most of the traffic, still ranks pages, still rewards fast and crawlable sites. What changed is what sits above those results: an answer that resolves the question before anyone clicks.

So the job is now two jobs. Hold the ranking, because Google's AI surfaces draw heavily from pages that already rank. And earn the citation, because the ranking alone no longer produces the visit. Doing one without the other is how sites end up with flat traffic and rising impressions, or a Perplexity mention that converts nothing.

What "AI SEO" actually means in practice

Strip the label and there are four concrete workstreams. Technical: making sure every retriever can reach and parse your content, which is a harder bar than making sure Googlebot can. Structural: chunking pages so a single passage carries a complete, attributable answer. Entity: giving engines an unambiguous machine-readable identity to attach the answer to. Corroboration: getting other sources to say the same things about you.

Notice what is absent. There is no keyword density trick, no schema type that unlocks citations, and no prompt you can add to a page to make a model prefer it. Controlled tests keep failing to find the schema-markup payoff that a lot of AI SEO advice assumes. What holds up is duller: reachable content, quotable passages, a resolvable entity, and third parties who confirm it.

The measurement problem, and how we handle it

Google reports impressions and clicks. It does not report whether an AI Overview named you, and no analytics package can tell you what ChatGPT said about you yesterday. That gap is where most AI SEO reporting quietly becomes fiction.

We handle it by sampling. A maintained panel of the prompts your buyers use, run on a schedule across ChatGPT, Gemini, Perplexity, Claude, Copilot and AI Overviews, with the named brands recorded each time. It is a sample, not a census, and we say so. A sample you can audit beats a confident number you cannot.

The two scoreboards get reported together on purpose. Rising impressions with flat clicks usually means you are being read and not visited, which is a GEO result, not an SEO failure. Reading it correctly changes what you do next.

What we found in Toronto client data

Osoba Renos, a GTA renovation contractor: search clicks up 56.1% comparing the most recent three months to the prior three, brand queries at position 1, and four non-branded service and near-me queries on page one. The site scores 100 on Lighthouse, which matters less as a vanity number than as evidence a retriever gets a clean, fast document.

Valve Appliance Repair, same-day appliance repair across the GTA: impressions up 631% and clicks up 331% period over period in the first seven weeks, with average position still in the high twenties and a click-through rate to match. Absolute volumes are the client's to publish, not ours, so we state the shape instead: broad surfacing that has not yet converted, which is exactly what week seven looks like.

Where AI SEO stops and paid search starts

AI answers are compressing the top of the results page, and Google's own guidance on click behaviour does not match what independent measurement keeps finding. Meanwhile cost per click keeps rising. The honest read is that organic AI visibility is getting harder to buy your way out of, and harder to earn, at the same time.

What is AI SEO?

AI SEO is the practice of tuning a site so it performs in both classic search results and AI-generated answers. In practice it covers four things: technical work so every retriever can reach and parse the content, passage-level structure so a single section answers a question standalone, entity clarity so engines know which brand the answer belongs to, and third-party corroboration. It is not a separate discipline from SEO so much as SEO with a second scoreboard.

Is AI SEO the same as GEO?

They overlap heavily. GEO — Generative Engine Optimization — describes the citation-earning half specifically: being named inside a synthesized answer. AI SEO is usually used more broadly to cover holding classic rankings at the same time. We treat them as one program with two scoreboards, and we keep separate pages for the two searches because buyers phrase the problem differently.

Does schema markup get you cited by AI?

Less than most advice claims. Controlled tests have repeatedly failed to reproduce the citation lift attributed to schema markup on its own. Structured data still earns its place — it is how engines resolve entities and it powers rich results — but treating it as a citation lever is not supported by the evidence. Reachable content, quotable passages and off-site corroboration do more.

Will AI SEO work hurt my existing Google rankings?

It should not, and avoiding that is an explicit constraint on how we work. We do not rewrite the H1, title or URL of a page that already ranks without a redirect plan and a budgeted 2–6 week decay window. Where a new query needs different phrasing, we build a new page rather than broadening the one that is already winning.

How do you measure whether AI engines mention my business?
